From Analyst to Associate in Banking: Promotion Criteria

Grades, timelines and what makes the difference in annual reviews.

By Équipe FinanceCV

After two or three years as an investment banking analyst, a question arises: will you be promoted to associate, leave for a fund or a corporate, or stay stuck? The step from analyst to associate is often described as the most selective in the hierarchy. Here are the grades, the usual timelines, the evaluation criteria, how to prepare your promotion and what to do if it is slow.

Grades in investment banking

Most banks are organised on a five-level ladder, with titles that vary from one institution to another:

  1. Analyst: builds financial models, presentations and data analyses;
  2. Associate: supervises analysts, quality-checks deliverables and handles more client interaction;
  3. Vice President (VP): runs day-to-day deal execution;
  4. Director / Executive Director: develops the relationship and drives several deals;
  5. Managing Director (MD): brings in clients and mandates.

Career analyses published by specialised sites describe a gradual shift: the analyst executes, the associate coordinates and controls, the VP runs the process, and senior grades sell and manage the relationship. IB Interview Questions' guide to the investment banking hierarchy 🔗 summarises this progression and its duration benchmarks.

⚠️ Warning: these grades and timelines are benchmarks. Titles, number of levels and bridges vary by bank, country and firm size (large US banks, European banks, boutiques). Find out your institution's policy.

To place the associated pay levels, see our article on salaries in finance and investment banking.

Usual timelines

Specialised sources agree on orders of magnitude:

  • Analyst: about two to three years before aiming at the next grade;
  • Associate: about three to four years before the VP grade;
  • beyond that, progression depends more on the ability to bring in clients than on seniority alone.

These figures are indicative. They depend on performance, market conditions (an active M&A market multiplies promotions), team structure and available positions.

Two routes to associate

  • Internal promotion, from the analyst role;
  • direct hiring, often after an MBA or specialised master's, which some banks use as a parallel recruitment channel.

If you are not promoted at the end of the usual period, it is often called the "end of the road": the analysts concerned generally leave for a fund, a company or another bank. This point and the possible exits are detailed in our article on career moves into and within finance.

Evaluation criteria

Annual reviews compare analysts of the same class. Criteria vary but constants appear.

What is assessed

  • Technical quality: correct models, reliable analyses, few errors;
  • Reliability: meeting deadlines, being present at peak moments, keeping commitments;
  • Autonomy: handling a topic without close supervision;
  • Synthesis and communication: presenting clearly what matters;
  • Teamwork: attitude with juniors, seniors and clients;
  • Initiative: proposing analyses, spotting opportunities;
  • Understanding of the business: tying the number to the logic of the deal.

What makes the difference

Between two good analysts, reviews often keep the one who shows he or she is already ready for the next level: they review juniors' work, anticipate the VP's requests, take on a piece of the deal end to end. Human qualities (staying composed, being reliable) count as much as technical skills. See our advice on essential soft skills in finance.

How to prepare your promotion

Promotion is prepared across the whole year, not in the two weeks before the review.

All year long

  • Ask for regular feedback after each deal, without waiting for the annual review.
  • Keep a log of your achievements: deals, role played, results. It will feed your self-assessment.
  • Take on responsibility: train an intern, coordinate a data room, present to a client.
  • Find a sponsor: a VP or director who knows your work and can defend it in committees. Our article on networking in finance also applies internally.

Before the review

  • Write your summary citing quantified facts (number of deals, amounts, responsibilities).
  • State your ambition clearly: "I wish to be promoted to associate at the next cycle". What is not said is not heard.
  • Ask what criteria apply in your team for promotion.

And your resume?

Even if you aim at an internal promotion, keep an updated resume: it documents your achievements, lets you answer an external opportunity and negotiate from strength. See our guide to writing an investment banking resume.

What to do if you are blocked

A promotion may be slow for reasons that do not depend on you: sluggish market, saturated team, limited promotion pool. Distinguish what comes from your performance from what comes from context.

1. Get a diagnosis

Ask for a meeting and put the question simply: "What am I missing today to move to the next level, and by when?" A precise answer beats conjecture.

2. Close the gaps

If weaknesses are cited (autonomy, writing, client relations), set a plan with milestones and come back to discuss it when due.

3. Explore alternatives

  • Change team within the same bank, sometimes more promising;
  • Change bank, where the associate grade may be reachable sooner;
  • Aim for an exit to private equity, asset management, corporate finance or a start-up;
  • Go back to school (MBA, specialised master's) to return at the higher grade.

4. Prepare your departure cleanly

Do not resign on impulse and remember that finance is a small world: leave your team on good terms. Update your resume, activate your network, and prepare your interviews carefully; our guide to preparing an investment banking interview can help.
